Scaling AI: From Pilot to Production

Scaling AI: From Pilot to Production

Your AI pilot was successful. The results are convincing, the team is excited, and the numbers speak for themselves. But between a successful prototype and a stable production solution lies a crucial step. This playbook shows you the way.

When Is a Pilot Ready for Production?

Not every successful pilot should immediately go to production. Check these five criteria: First, measurable results: the pilot has met or exceeded defined success criteria. Second, team acceptance: employees working with the AI rate it positively. Third, stable performance: the AI delivers consistent results over at least 4 weeks. Fourth, scalability: the pilot can be scaled to full data volume. Fifth, economic viability: the ROI calculation is positive even with realistic production costs.

If three of five criteria are met, we recommend the transition. If fewer than three are met, an extended pilot phase or approach adjustment is worthwhile.

From Prototype to Production: What Changes

A prototype proves something works. A production solution must work reliably: every day, without supervision, even in unexpected situations. The differences are significant.

Reliability must be ensured: a prototype may occasionally fail. A production solution needs 99.5%+ availability, requiring automatic restarts, redundancy, and monitoring. Scalability is needed as a prototype typically works with a subset of data and must be optimized for full volume. Security must be production-ready with encryption, access control, and audit logging. Monitoring must be comprehensive with automatic monitoring of result quality, system performance, and error rates. Maintainability requires that the solution can be operated, updated, and adjusted as needed even without the original developer.

Planning the Production Architecture

For SMEs, we recommend a three-layer architecture. The data layer connects your existing systems (ERP, CRM, shop, accounting) to the AI platform via secure interfaces. The processing layer contains AI models, business logic, and the workflow engine. It runs in the cloud (Swiss hosting) or on a local server. The presentation layer includes dashboards, notifications, and interfaces for your team.

This architecture can be built incrementally and expanded as needed without rebuilding everything.

The Transition Plan: 6-8 Weeks

Weeks 1-2 cover production infrastructure: hosting, security, monitoring, backups setup. Weeks 3-4 are for AI model optimization: fine-tuning with full data volume, stress tests, and performance optimization. Weeks 5-6 address integration and training: activate production interfaces, train team, create operations manual. Weeks 7-8 are controlled go-live: gradual transition from pilot to production solution with intensive monitoring.

The Operating Model for Long-Term Operation

A common mistake: after go-live, the AI solution is considered "finished" and left alone. AI systems need ongoing care, like a car that needs regular servicing.

Daily monitoring automatically checks result quality and alerts on anomalies. Monthly reviews analyze performance trends and identify optimization opportunities. Quarterly model updates retrain AI models with new data to maintain accuracy. Annual strategy review checks whether the AI solution is still optimally aligned with your business goals.

For most SMEs, we recommend a managed service model: an external AI partner handles technical maintenance and optimization while your team focuses on business use. Costs typically run CHF 300-800 per month and are well invested.

From One Solution to Several

The biggest advantage of a cleanly built production solution: you can build on the existing infrastructure. The second AI use case typically costs 30-50% less than the first because the foundations already exist.

Our recommendation: when productionizing the first project, already plan what the next use case could be. This allows you to design the architecture from the start to be extensible.

Conclusion

The transition from pilot to production is not automatic, but neither is it rocket science. With a structured transition plan, robust architecture, and clear operating model, you transform a promising prototype into a stable, value-generating solution that strengthens your business long-term.
